Competitor benchmarking for small businesses: what to measure and why.

Karyu Labs ·

Large companies pay analysts to watch their competitors. Small and mid sized firms usually rely on gut feel and the occasional look at a rival's website. The gap is not effort. It is method. A simple, repeatable benchmark tells you more in an hour than a year of guessing.

Benchmark what buyers actually judge

A buyer choosing between you and three competitors does not read your annual report. They search, open a few websites on a phone, check reviews, send an enquiry or two, and go with whoever looks capable and answers first. So benchmark those moments.

  • Found: where you appear in search and on the map for the terms buyers use, and how your reviews compare.
  • Fast: how quickly your site loads on a phone.
  • Trusted: whether the site looks current, secure and backed by proof.
  • Responsive: how fast and how well you answer an enquiry.
  • Converting: whether a visitor can see what you offer and act on it within seconds.

Speed is worth measuring first

Google research found that 53 percent of mobile site visits are abandoned when a page takes longer than three seconds to load. Google's free PageSpeed Insights tool shows real world load data for most established sites, including your competitors'.

How to run a benchmark yourself

  • List the ten competitors you lose work to most often.
  • Search the five phrases your buyers use and record who appears, in what order, on search and on the map.
  • Record review count, rating and the date of the latest review for each firm.
  • Run each homepage through PageSpeed Insights and note the mobile result.
  • Send each firm the same simple enquiry and time the first reply.
  • Score every firm the same way and put yourself in the ranking honestly.

How often to repeat it

Speed and site changes move weekly. Search positions move monthly. Reply times change when staff change. A quarterly benchmark catches most shifts. A daily one catches a competitor relaunching, cutting prices or hiring before it shows up in lost work.

Turn the result into action

A benchmark is only useful if it ends in a decision. Pick the one pillar where the gap to the leaders is widest and the fix is clearest, fix it, and measure again. Most firms find their biggest gap is response time or mobile speed, and both can be fixed within weeks.
